Ask anybody in the shop how long that last job took and you will get an answer.
Ask three people and you will get three answers, all of them said with confidence, none of them the same. About a week. Couple of days on the brake, maybe. It was longer than it should have been, I know that.
Everybody is telling the truth. Nobody knows.
Where the hours actually go
Say a job is quoted at thirty hours and takes forty two. It is worth understanding how twelve hours goes missing, because it is almost never one big obvious thing.
Two hours went to finding the fixture. It was on the wrong rack, and the person who put it there is not in today.
An hour and a half went to waiting for material to come off the saw, because the job in front of it ran long.
Three hours went to a first article that was not right. Nobody hid it. It got remade and the day carried on.
Two hours went to a customer phone call and the change that came out of it, which everyone agreed was small.
An hour went to the machine that would not come up after lunch.
And two and a half hours went to the part of the job that is genuinely harder than anyone remembers it being, every single time, because it is always harder than anyone remembers.
Twelve hours. Not one disaster. Six ordinary things, each of them completely reasonable on the day, none of them written down.
Timesheets do not catch this
Most shops that try to fix this reach for a timesheet. It rarely survives contact with the floor.
Filled in at the end of the day, a timesheet is a memory exercise. By four o'clock, three hours of tracking down a fixture and waiting on the saw has compressed into "worked on the Henderson job." Not dishonesty. That is just what a day feels like from the inside.
Filled in at the end of the week, it is fiction with good intentions.
And there is a deeper problem. A timesheet records hours against a job. What you need is hours against a step. Knowing a job took forty two hours tells you it went over. Knowing that forming took eleven against the five you quoted tells you what to do differently, and every quote you write from now on that involves forming gets better.
The cost of not knowing
Not knowing your hours is expensive in three directions at once.
Your quotes stay where they are. Every job is a chance to learn what that kind of work really takes. Without the hours, the lesson is not available, and your next quote is built on the same estimate that just went over.
You cannot see which work is worth having. Most shops have a customer or a job type that quietly earns very little. It looks fine on the quote. It only shows up in the actuals. Until you can see it, you keep saying yes to it, and turning down better work because the shop is full.
Payroll and job costing disagree. You know what you paid in wages that month. You cannot connect it to which jobs consumed it. So the shop is profitable or it is not, and there is no way to tell which jobs made it so.
What good looks like
The tracking has to be easier than not tracking. That is the whole test. Anything that asks a welder to fill in a form at the end of the day will decay within a fortnight, no matter how good everybody's intentions are.
